Why SEO KPIs are harder to set than ad targets
With Meta or Google Ads you pay for impressions and clicks and usually see leads quickly. SEO works differently. Results depend on search algorithms, on what competitors do, and on how fast your own team ships the recommended fixes. A promise like “first place in a few months” is not a KPI; it is a warning sign.
Still, no guarantee does not mean nothing to measure. Good metrics keep the work manageable: you can see what was done, what changed, and what actually produces revenue.
Three levels of SEO KPIs
To avoid confusing effort with results, split your metrics into three layers.
- Work metrics: the agreed task plan delivered, errors fixed, pages published or improved.
- Intermediate metrics: important pages in the index, visibility and rankings by keyword group.
- Outcome metrics: non-brand organic traffic, plus leads and sales from search.
Which SEO KPIs to put in the contract
Non-brand organic traffic counts visitors who arrive without typing your company name. Branded visits depend on awareness, advertising and Instagram, so they say little about SEO work. If an electronics shop in Tashkent gains visitors searching for a laptop on instalments in Tashkent, that is SEO. If people search for the shop’s own name, it is not.
Leads and sales from search are the main metric. They need goals set up in analytics: taps on the phone number, clicks to your Telegram account, form submissions, payments through Click or Payme. In the CRM every deal should carry a source, otherwise you cannot tell a search customer from one who came via OLX.
Visibility is the share of important queries in the top results, tracked by group: services, product categories, queries with a city or district name. It usually moves before traffic does.
Technical health covers the share of key pages in the index, the absence of critical errors and page speed, especially on mobile.
How to set realistic targets
Record the starting point after an audit, then set numbers. A target without a baseline is only a wish. Factor in competition, the volume of work and seasonality: demand shifts noticeably around Ramadan, Navruz, New Year, the wedding season and the start of the school year.
That is why you should compare results with the same period last year rather than last month. Quarterly targets are more realistic than monthly ones. Search responds to changes with a delay, and a tight monthly plan tends to push an agency toward quick but questionable tactics.
KPIs to avoid
Some clauses sound convincing but can hurt the business.
- KPIs based only on the rankings of a few hand-picked keywords.
- A guaranteed position in search results.
- Total traffic growth with no filter: informational visitors with no buying intent rarely convert.
- Number of links built, which encourages low-quality sources.
- A dozen metrics at once, where the main one gets lost.
Your side of the deal and reporting
Many agency recommendations, such as code changes, speed work and page structure, are carried out by your developer. If that person is busy for months, results will lag no matter how good the SEO specialist is. Write deadlines for implementing recommendations into the contract as well.
Ask for a monthly report with KPI trends, an explanation of why numbers moved, and a plan for the next period. A good set is three to five metrics from different levels, with leads from search at the top.
At markdev we start SEO optimisation in Uzbekistan with an audit and a record of baseline figures, and agree KPIs only after that. If you would like to discuss which metrics fit your site, get in touch and we will look at your case.
FAQ
Can an agency guarantee first place on Google?
No honest agency can promise a specific position, because algorithms and competitors are outside its control. It is safer to agree on work, intermediate and outcome metrics.
Which SEO KPI matters most?
Leads and sales from search. The other metrics explain why those numbers rise or fall, but they do not bring revenue on their own.
How often should SEO KPIs be reviewed?
A monthly report is convenient, while the targets themselves are best reviewed quarterly against the same period last year.
What if my CRM does not record the lead source?
Set up goals in analytics and add a mandatory source field in the CRM first. Without it, search leads cannot be separated from other channels.
